From process consulting to a digital worker

Process consulting often stops where it gets interesting: at the model. BPM&O captures processes, arranges roles and accountability and moves the organisation behind them – AI-enabled and methodical. MR.KNOW picks up exactly there and turns the model into an executable digital worker. The practical entry point is a document that exists in every company anyway.

A job description is the process in prose

Tasks, responsibilities, interfaces, deputising rules, the systems involved: a job description already holds almost everything a process model needs – just written out rather than in notation.

That is why it is the entry point to the potential analysis. What gets uploaded is what already exists: a job description, a job ad or a specification sheet.

AI-enabled process capture instead of a workshop marathon

BPM&O captures and optimises processes with AI support – interviews, documents and system traces are condensed into a reliable as-is picture instead of being collected in workshops over months.

That shortens the phase in which nothing is running yet, and it produces the basis on which it can be decided at all what belongs in automation.

Separating tasks: rule, judgement, decision

Not everything in a role can be automated, and not everything should be. The analysis separates three shares: clearly regulated routine, cases with room for judgement, and genuine decisions that stay with people.

That separation yields the realistic degree of automation – and the answer to which automation level a role actually needs.

From model to executable worker

The regulated share is modelled in BPMN 2.0 and then runs on the MR.KNOW no-code platform – not a rebuild, but the very notation process-oriented organisations already work in.

The model is therefore no longer documentation but the running system itself: what is modelled is what is executed.

Roles and governance stay in place

A digital worker does not replace process accountability. Process owners, approval paths and escalation levels remain – the digital worker takes on a clearly defined role within them, like any other appointment.

That is the strength of process-oriented organisational development: automation is anchored in the organisational structure instead of standing beside it as an isolated solution.

Measure, adjust, roll out

Every case runs versioned and logged. Lead times, the share of cases completed automatically and the number of clarification cases become measurable – evaluated with the same KPIs and process-mining methods used to analyse the process beforehand.

A phased approach has proven itself: a discovery workshop, a working pilot for one concrete use case, then the rollout to further areas or sites.

At the academy: telling Assistant, Agent and Worker apart – and trying them out

Anyone who wants to deploy digital workers first has to be able to tell the automation levels apart. The BPM&O Akademie is the right place for that: it qualifies process owners, process managers and executives – in open seminars, online training, certified programmes and tailor-made in-house learning journeys.

In the AI-in-process-management topic area, the distinction is not treated theoretically but played through on the participants' own processes: where is a rule-based Digital Assistant enough? Where do you need a Digital Agent that understands unstructured documents and free text? And where is a Digital Worker appropriate, orchestrating across system boundaries? The answer depends less on the technology than on how unambiguously a process is regulated – and how much judgement the organisation is willing to hand over.

Trying it out is part of it: participants bring along one of their own job descriptions, run it through the potential analysis and see on their own case which tasks fall into which level. The assessment then becomes a first modelled flow in MR.KNOW – a training unit turns into a prototype that internal discussions can build on.

To the BPM&O Akademie …

  • Digital Assistant – rule-based on BPMN 2.0. Guided, auditable case handling wherever the rule set is unambiguous.
  • Digital Agent – AI-powered. Understands unstructured data, documents and free text and decides within clearly set guardrails.
  • Digital Worker – autonomous AI orchestration across system boundaries, for complex flows spanning several specialist applications.
  • Formats – open seminars, online training, certified programmes and in-house learning journeys; trying it out runs via the free potential analysis.

About BPM&O

BPM&O is an independent management consultancy based in Cologne, founded in 2009 and specialising in the development of process-oriented organisations. The ambition is in the claim: Enabling BPM. And People. – processes, organisation, people and IT as one system that becomes faster and more effectively controllable.

The portfolio combines consulting and qualification: strategic and operational process management, process-oriented business leadership and organisational development, process mining, SAP S/4HANA® transformation, SAP® Signavio® consulting (official partner since 2021), customer journey mapping and AI-enabled process capture and optimisation. Added to that are the BPM&O Akademie and – with the BPM Club and the CPO conference – one of the largest process management communities in the German-speaking region. BPM&O has repeatedly been recognised as TOP CONSULTANT for mid-market companies, and the academy has received the German Education Award.

That is exactly where the digital workers from MR.KNOW come in: BPM&O contributes process knowledge, methodology and the anchoring in the organisation; MR.KNOW contributes the no-code BPMN 2.0 platform, the digital workers and their operation. The captured process therefore does not end up as a slide deck but as a running system.

Frequently asked questions

The essentials about digital workers and the potential analysis.

What is a digital worker?

A digital worker is neither a chatbot nor a single script, but a modelled process: it recognises a situation, decides based on rules, executes, produces documents and escalates to a human where needed. MR.KNOW distinguishes three levels — Digital Assistant (rule-based on BPMN 2.0), Digital Agent (AI-powered, also handles unstructured data) and Digital Worker (autonomous AI orchestration across system boundaries).

What happens during the potential analysis?

You upload a job description, job ad or specification sheet as a PDF, or enter the text directly. Tasks, workflows and the achievable degree of automation are analysed; you receive the assessment by email, usually within a few minutes. The analysis is free and without obligation.

How long does the introduction take?

A phased approach has proven itself: a compact discovery workshop, from it a working pilot for one concrete use case, then the rollout to further sites or tenants. The first productive use case takes weeks rather than months, because it builds on a platform that already exists.

Do digital workers pay off?

The benefit is twofold: manual effort drops, and so do error rates and lead times. What decides the business case is reuse — most of the effort goes once into the base of data connectivity, extraction and the rule and document engine. Every further digital worker is largely configuration and therefore costs a fraction of the first one.

What about data protection and traceability?

Processes are documented and versioned, prompts are managed in a vault, and the AI models are interchangeable — there is no vendor lock-in. Operation is GDPR-compliant and multi-tenant, either as a highly secure SaaS cloud or on-premise in your own data centre. Decisions therefore remain verifiable, which is an advantage in audited environments.

Do existing systems have to be replaced?

No. The BPMN 2.0 orchestration sits above your existing systems and integrates ERP, CRM, HR systems or specialist applications via open standards, APIs and connectors instead of competing with them. That protects existing investments, regardless of how individual vendors evolve.

Do digital workers replace employees?

No. Digital workers take on the recurring routine share that ties up experienced staff — around the clock and without fluctuations in quality. They close gaps caused by the skills shortage rather than cutting jobs.

How does a job description become a digital worker?

In four steps: the job description is read out and broken down into tasks, responsibilities and system interfaces. The tasks are then separated into clearly regulated routine, cases with room for judgement, and genuine decisions that stay with people. The regulated share is modelled in BPMN 2.0 and runs on the MR.KNOW no-code platform. Finally the digital worker is hooked into the organisation's roles, approval paths and escalation levels — it fills a role, it does not replace process accountability.

What is BPM&O's role?

BPM&O is a management consultancy from Cologne that has been developing process-oriented organisations since 2009 — with consulting, its own academy and the community around the BPM Club and the CPO conference. Into the cooperation BPM&O brings AI-enabled process capture, the methodology and the anchoring in organisational structure; MR.KNOW supplies the no-code BPM platform on BPMN 2.0, the digital workers and their operation. At the BPM&O Akademie, the distinction between Assistant, Agent and Worker can also be played through on your own process and tried out with MR.KNOW.
